Real estate lead response time: why 5 minutes wins the sale

What the research says about lead response time, and a practical plan for a Spanish estate agency to answer every enquiry within 5 minutes, nights and weekends included.

Answering a real estate lead within 5 minutes is the single biggest lever on whether you ever speak to that buyer, because the interest of someone who has just enquired through Idealista, Fotocasa, your website or WhatsApp cools in minutes, not days. The research on lead response time has said the same thing for more than a decade, and most businesses still reply late. Getting to 5 minutes takes four things: one place where every lead lands, a duty rota, first-reply templates, and automation for the hours when nobody can answer.

Key takeaways

  • According to Harvard Business Review, firms that tried to contact a lead within the first hour were nearly 7 times as likely to qualify it as firms that waited one hour longer.
  • A buyer who enquires with your agency has usually enquired with others too. The first agency to reply with something useful usually gets the viewing.
  • A first reply is not an acknowledgement. It answers the question, asks one or two qualifying questions and proposes a next step.
  • Evening, weekend and overseas leads are the ones most often lost. That is where automation makes the difference.
  • Measure your real response time every week, channel by channel. What is not measured does not improve.

What does the research say about lead response time?

The most solid reference is The Short Life of Online Sales Leads, published in Harvard Business Review in 2011 by James Oldroyd, Kristina McElheran and David Elkington. The authors sent a test web lead to 2,241 US companies and timed the replies. Only 37% responded within an hour, 24% took more than 24 hours and 23% never responded at all. Among companies that replied within 30 days, the average response time was 42 hours.

The same article draws on an analysis of 1.25 million real leads. Firms that tried to contact a prospect within an hour were nearly 7 times as likely to qualify the lead (meaning a meaningful conversation with a decision maker) as those that waited an hour longer, and more than 60 times as likely as those that waited 24 hours or more.

The "5 minute rule" comes from an earlier piece of work, the Lead Response Management Study by James Oldroyd and InsideSales.com (2007). It reported that the odds of contacting a lead were about 100 times higher when the call was made within 5 minutes rather than at 30 minutes, and the odds of qualifying it about 21 times higher.

Two honest caveats. Both studies are American and not specific to property, and the exact multipliers in the second are quoted mostly by sales software vendors. What no study disputes is the direction: every minute of delay costs you, and the steepest drop comes first.

Why do 5 minutes matter even more in Spanish property?

On a portal such as Idealista or Fotocasa, a buyer typically looks at several similar homes in the same area and enquires with several agencies in one sitting. They are not comparing agencies, they are comparing properties. The agency that replies first, with useful information and a viewing slot, becomes their point of contact. The rest arrive when the buyer already has plans.

Many enquiries also arrive when the office is closed: evenings, the long Spanish lunch, weekends. That is when people have time to browse. If nobody answers until Monday at 10, the lead has already spoken to someone else.

Then there are international buyers. According to the 2025 yearbook of the Estadística Registral Inmobiliaria published by Spain's Colegio de Registradores, foreign buyers accounted for 13.82% of home purchases in Spain in 2025, led by British, German and Dutch buyers. They write from another time zone and in their own language. If your reply takes a day, and arrives in a language they do not read comfortably, you start at a disadvantage.

How fast does your agency really respond?

Measure before you change anything. The simplest method is mystery shopping: ask someone you trust to enquire on your own listings, through different channels and at different times, and record how long the first useful reply takes. You can also compare, in your CRM, the time each lead arrived with the time of the first contact.

How can your agency respond within 5 minutes?

  1. Bring every channel into one place. Portals, website, WhatsApp, email and phone should land in one shared inbox or CRM, not in personal inboxes and phones.
  2. Set a duty rota. For every time slot there is one named person responsible for new leads. Not "whoever is free": a name, lunchtime included.
  3. Write first-reply templates. One per channel and lead type (buyer, seller, rental), in the languages you receive most. A good template takes 30 seconds to personalise.
  4. Reply with substance, not "we have received your message". Answer the question, confirm availability and propose a next step.
  5. Cover what your team cannot. Nights, weekends and busy days are where automation earns its keep. Our guide to AI for real estate agencies in Spain goes into detail.
  6. Review every week. Average time to first reply, share of leads answered within 5 minutes and share that reach a viewing.

An example first reply

Hi Sarah, thanks for your interest in the apartment on Calle Mayor. It is still available. So I can also send you similar options: is it for living in, a holiday home or an investment, and have you looked at financing yet? I can show it to you on Thursday at 6pm or on Saturday morning, in person or by video call. Which suits you?

In a few lines it answers the question, qualifies (purpose and finance) and offers two concrete viewing slots.

What should a good first reply include?

  • The buyer's name and the specific property they asked about.
  • A direct answer to their question (availability, price, community fees, features).
  • One or two qualifying questions: budget, area, timing, whether they need to sell first.
  • A proposed next step with a date: a call or a viewing.
  • The channel they chose. If they wrote on WhatsApp, reply on WhatsApp. We cover the rules of that channel in our guide to WhatsApp for real estate agencies.
  • Their language. A German buyer who writes in German expects a reply they can read without a translator.

Mistakes that slow your response

The Harvard Business Review article itself names causes that are just as common in Spanish agencies: checking leads once a day instead of continuously, putting the team's own prospecting ahead of leads that have already arrived, and routing leads by territory or "fair turn" rules that delay them.

Other common mistakes:

  • Idealista and Fotocasa notifications going to an inbox nobody watches in real time.
  • Replying only by email to a lead who left nothing but a phone number.
  • No plan for leads that arrive while the responsible agent is at a viewing or on holiday.
  • Giving up after one attempt. A lead who did not answer the first time may answer the second or third, on another channel.

How Whisp Leads handles this

Whisp Leads answers every inbound lead on WhatsApp, email, web forms and phone (with an AI voice) in under a minute, 24/7, in the lead's own language. It then qualifies the lead, scores it from 0 to 100 and tells your team who to call, when and why, with the full conversation saved in the CRM. If you would like to see it working on leads like yours, you can book a demo.

Frequently asked questions

What is a good response time for a real estate lead?

Under 5 minutes for the first useful reply. Research on online leads shows that the chance of contacting and qualifying a lead falls sharply from the first minutes and keeps falling the longer you wait.

Should I call or WhatsApp an Idealista lead?

Use the channel the lead chose, and if they left a phone number, combine both: an immediate message with the information and an offer to call. Many buyers prefer to read before they talk, especially if they are at work or live abroad.

What should I do with leads that arrive at night or at the weekend?

You need a system that replies straight away even when the office is closed, with useful information and a proposed next step, and that leaves the lead ready for an agent to pick up first thing.

Does an automatic reply count as responding to a lead?

Only if it is useful. A "we have received your message" does not stop a buyer who is enquiring with other agencies. A reply that answers their question, in their language, and offers a viewing does.

How do I measure my agency's lead response time?

Calculate the gap between the time each lead arrives and the time of the first useful reply, by channel and by time of day. Back it up with mystery shopping on your own listings every few months.
